Gaia back then, Gaia today, and Gaia tomorrow (part 2)
Things had been hectic as we were all super busy getting the Halloween event and features ready, at the same time we are also planning on what to do for 2009. After all the dust are starting to settle, I can spend time to get back to sharing more about Gaia, and what we're doing today.

So what is Gaia set out to do?

Gaia has the goal of making a fun site for everyone, but what does making "a fun site" mean? What makes Gaia fun, and how many people are needed to build a really fun site? Building the right features is one thing, but having the right teams to build the site is just as important. Gaia today is a large site with lots of users and lots of demands for features. To keep everyone happy means we need to do many things. To really simplify the many things we do on Gaia, these are some of the things that we're building or updating regularly:

1 - We need to make things that are fun
(zOMG, 5 holiday events, flash games, quests)
2 - We need to make the avatar/expression system better
(new inventory system, item database re-write, avatar system re-write)
3 - We need to make the community features better
(forum updates, posting engine, VJ, arenas, towns updates, moderator tools)
4 - We need to make the site run fast and scale
(Posting engine update, web and database server upgrades)
5 - We need to grow the Gaia member base
(OMG widget, nav changes)
6 - We need to be able to pay for our own staff members
(Cash Shop, EI, Bag of Win, sponsorships, etc)

The tough part is that, there are 110 staff members in Gaia headquarters, with 25 artists and only 40 or so programmers, and between all the programmers, we need to split them up to tackle every task. I listed only 6 major categories, but within each category there are dozens and dozens of features to work on. If we have one person working on one aspect on the site, we will need 60 programmers, and that doesn't account for any new features. That's why a lot of work is spent on deciding which features are being worked on first before another. That is actually a very painful process. If we focus all on community, then we won't be able to grow our team as fast, neither can we only focus on growing Gaia or just focus on making more money so we can hire more people. Nothing is a straight forward answer, and we constantly try to reach a balance while making Gaians happy.

How is Gaia doing? Is Gaia making millions and millions of dollars yet?

Gaia does lose money, but Gaia is getting closer to break even, so we are not in any big trouble. Today, Gaia makes money from things like MC and EI, and the amount we sell do sound like a lot of money, but it does take a few million dollars to support Gaia as a business. The word million sounds like a big number, but when you look at supporting 3 billion page views a month, hundreds servers to upgrade, and a staff of 110 people, then it makes a lot of sense that Gaia cost this much to run. To put things in perspective, here's an article that talks about Facebook, and the fact that it cost 10 million a month just to support 750 staff members (we have about 110 staff), and 1 million a month just for electricity: (Techcrunch article)

Gaia is actually doing good as a company compared to many internet companies that are closing their doors due to the recent economy crisis. All of it is due to constant support from users like you.

Why are you trying to grow Gaia? Why should Gaians deal with all the noobs?

Well, there are two main reasons why we're trying to grow Gaia. First reason is that we share a dream for Gaia to be a site that represents a great place to hang out and have fun on the Internet. Naturally, building something meaningful for most people on the internet (at least in the US) simply means building something that will benefit many millions of people. Secondly, as a company, we wish to be at the point where we can support ourselves and actually expand quickly. If we make 1 million from selling virtual goods today, then we should be able to make 2 million when the number of members double. If that happens, then we will be able to hire more people, and have all sorts of things build and done. We will then be able to continuously build quests, NPC profiles, more events, better games... The list goes on. Growing Gaia is important, and it is difficult that a larger community is harder to manage, and we wish to introduce better features to help older users hang out with other older users, and give space for newer users to learn the ropes. Remember that 5 years ago, we were all noobs on the site. smile

What about you?

Me? Today I spend my focus mostly on thinking about what's right for Gaia. Aside from thinking and planning through the complexity of the whole picture and distilling the clear and simple directions for each team, I try to help organize the member services team to the best of my abilities, while still staying in touch with Gaians. A day usually contain 5 hours worth of meetings and the rest are spent in email and IM with others in the office. Topics vary from what bugs we need to fix, how to stop botters, what community tools we need, status on how current projects are going, to other areas like accounting, HR, and hiring. I get paid just like everyone else, infact, Gaia staff with good industry experience usually get paid more than I do. Though do note that as a founder of a company, there is a chance that I could end up earning a lot shall Gaia end up being a public company or something like that, but like the other founders (original admins), we're spending time working on Gaia because we believe in building a great site, and as long as this month's rent is paid off, I'm quite happy where I am.

I'd dislike public corporate Gaia, even as just a normal site. Once things go public, there's power loss. There any way to slowly open up the doors to more investors, making sure that enough "good" investors are on board before going public?

Thanks for updating, Lanzer! Yes, I do still remember the frustrating budget limitations on my first outfit and how exciting it was finally to be able to purchase shoes for my avatar. xd

Gaia has come a long way since I joined, but I still come here daily and believe it is one of the best places to be on the Internet. heart

Wow, the company has a lot on its agenda these days. You mentioned a future avatar re-write; that wouldn't change the way the avatars look on Gaia, would it? I'm concerned about the wax-doll look of recent EI characters that stand next to the avatar. I think they look creepy, and I hope our avatars will never change to that style. This "older" style seems more classic and enduring. 3nodding

Is VO still around? I occasionally see Ling or L0cke around Gaia, but I haven't heard anything about VO for a long time.

It sounds like the budget is getting closer to balancing, which is great news. Perhaps we'll get a new influx once zOMG! goes official, which may be enough to take up the slack. blaugh

Upgrades to the avatar system will make the site much more fun! It's so depressing every time I equip a pair of back wings and find they they layer behind long hair. sad

Oh, and adding more areas to zOMG will add extra fun too, even though I'm only at Zen Gardens right now.

I've been active since Yule/Christmas 2k3, and I for one have liked where the site has been going. You didn't sell out and have kept to the goals you've always put down for Gaia - especially goal #1.

There will always be people who think you still make millions; I know that this isn't true. You've made a site that has become my hobby, and for me - that takes a lot of doing!

As long as your goals are met (or trying to be met), I'll be behind Gaia. heart

It's always refreshing to hear from the admins and developers and actively seeing where this site is going. We are always moving forward and I can't wait for the future of Gaia! Being a part of this website has made me a ton of great friends, filled my time when I needed it to, and it's been a source of comfort and fun for over four years now. I'm greatly looking forward to the avatar system rewrite, there's so much that could be done there. zOMG is great, the sponsors are getting better all the time, and the items that your artists keep rolling out continue to amaze and astonish me every time I see a new one.

I'm glad you keep us updated, I know it means a lot to me and to the other users who truly care about Gaia. Thanks for all your hard work, and know that we DO appreciate you! <3

Lanzer, thank you for this series of posts about Gaia...they are so informative and the fact that you're even willing to share this insight with the users is awesome to me. I for one, truly appreciate it.

I think attempting to grow Gaia is one of the biggest mistakes you guys have made. If you make a good site, users will come. You should worry about making the site awesome, NOT hooking people.

Hello Lanzer,

Gaia is a lot of things for different people but expanding the site by not updating old features is the number one most frustrating experience on this site. You keep on creating new features but let old features just slip into disorder and disrepair. I know you're working hard to fix old bugs and glitches but you're not dedicating enough resources to fix them. Naturally, I think unveiling new features is great but not to the cost of keeping old and new users who use old features in a state of constant frustration.

My question is, what is the "Core" of Gaia now?

Making things "fun" can be achieved by keeping users happy with different features that require time and effort with different levels of difficulty and basic options to satisfy a wide ranging userbase.

For Oldbies, Gaia is mainly a Forum site with a variety of games in which casual friend chatting and gold earning to buy different items and clothes for your avatar is the main fun factor. I know that you're listening to your new userbase and adding features like IM and VJ which I think are great features for these new users. Some of the games are time consuming and the graphics are great but my concern is that you're trying to satisfy a fickle userbase in which gets discouraged by playing games that have a limited options but also by adding the gambling aspect of gaming which discourages more users than a feature that would encourage team game play which would be more exciting.

Since you launched zOMG, I think Gaia should shift the focus from being a general fun for all site to a more community oriented gaming site that encourages rewarding users for their continued loyalty to the site. New users would be encouraged to continue to stay on the site and watch the Old users gain some simple rewards which they would want in the future too.

I think every feature should be interconnected to be able to use the items in a wide variety of ways so in the future, features and items would be made to adjust to this new large standard feature.

Being able to pay the monthly rent is now a relief in this new world order and I also believe you are building a great site. I would like more clarity in the direction you are taking this wonderful site and wish all of you at Gaia HQ success.

I think you guys have really done a great job making this place a great internet hang-out. I've made a lot of friends here over the years (since Oct 03!!) and met a good number of them in person. I remember how badly the site used to crash every time there was an event, and I KNOW you guys have made incredible improvements to the site since then. Even without that in mind, the Halloween event this year was completely incredible, especially since you guys were putting so much into zOMG as well.

I've met a lot of incredible, wonderful, friendly people over the years thanks to your idea to create this site. Rock on.

No Lanzer, we were all NEWBIES on the site. Well, I wasn't there at the time but still... People grew up with great experience from this site. sad

Thankyou for everything. Working so hard to please so many people, looking for balance, and having to take in the bad to achieve the good. It's tough stuff, very tough. I'm glad to be here to see and understand what's going on behind the place I love visiting.

I do agree with some other comments though, updating old features would really help out the site a lot. Like that one thread in SF about Towns, you can do great things with it, many great things (customizing outside of the house, quests, different scenery). I'm positive that old features will help you rake in the amount of money for profit, only if you improve it, make it grow with you.

I am unsure who to write to about this problem, so I hope that if i am writting to you wrongly you will forgive me. ^^; I have a mule account and so I switch items between the two. I recently switched Dreamer's Dust and a Kong Sang Scarf to my mule and then back through the 'give as a gift' system. I have recieved the Kong Sang Scarf, but not the Dreamer's Dust. I would appreciate it if you could let me know if i accidentaly sent it to somebody, though i do not think i did >.<;, or if it is missing. Very interesting read. I'm really happy Gaia is in a good place right now, and I hope it continues to grow for many years to come. The sites gotten so big, but you've always been so considerate of it's members when making decisions n Dn

Many people now are hoping for more areas in zOMG since they beat just about everything. I personally hope there is more to the story than just beating the clone.

There is just too much stuff to do, isn't there? But do not forget what your main reason for starting Gaia was, nor should you forget what your current goals are as well. Hope you guys get to enjoy the fruits of your labor too.

Anyways, it's great that you thinking about the future and what Gaia should be; however, I think you're still expanding too fast. My problem is that it feels like expansion, adding new features and users takes over keeping Gaians loyal to your site. I'd advise to slow down (not too much of course so you can continue to grow) and concentrate on how to keep users coming back to Gaia (liking fixing quite a few things. Seriously, we actually have enough new features for the time being. xd ). Loyality equals better pay for you. Remember that. wink

However, I will be truthful to you. I have stopped giving money after the text messaging PMs came out. I truly believe that just goes too far and I'm not willing to support that. Seriously, I kept on donating after the MTV and 2% tax came out but yeah. -shakes head- Gaia doesn't have to be the world, it doesn't have to have every type of feature possible to be creative, entertaining and fun. I've always prefer the unique over the norm any day. <3 AND that's what brought me to Gaia.

You said you want to build community and get more money so we can expand Gaia. How bout we look into the moderator abuses which leave the best posts on Gaia deleted and bookmarked "spam" when posts like "Follow the Gaia Terms of Service" is the so called spam.

We need some better moderators, and not moderators who focus on liberally enforcing the Terms of Service, but ones who look at each post, investigate, and understand who the true members who keep Gaia alive really are.

Lanzer, you never cease to inspire me. After reading both of your articles I can say Honestly that you're a person who deserves more than what you have. As I have wached gaia grow along with you and others over these past 5+ years, I have seen alot of the feedback many users give. Some positive, and some negative.

What matters however is that you did things the way you had envisioned them. Which I must say is down right spectacular. Not giving into the pressure of "want want want", but giving the user the right to express what gaia could use to help make it greater is also something that not many webmasters do. I always look forward to seeing what is next in store for gaia because I know it's not biased.

I'm glad I clicked on the link leading here from the forum so long ago. I only regret not doing it right when the site started.

Keep on doing what you do best Lanzer, and I, as a member, will keep anticipating your next move that will make gaia grow.
